How to create a loyalty program

Seven decisions, in the order they actually have to be made. Most programs fail because these are taken out of order — the reward is chosen before anyone counts how often people visit, and the arithmetic never recovers.

1 — Count the visits before anything else

How often does the same person come back, and how much do they spend when they do? Every later decision follows from those two numbers. If you do not know them, run points for two months purely to find out; the data is worth more than the first program.

2 — Let frequency pick the mechanic

Weekly or more with a similar purchase each time: a stamp card. Monthly with a basket that varies: points. A few times a year with a large bill: levels and coupons. This is not taste, it is arithmetic — a points balance on a daily coffee never grows into anything anyone notices.

3 — Set the give-back against margin, not price

Decide what share of the profit on a sale you are willing to return, then choose numbers that produce it. Five percent back on a twelve percent margin is over a third of the profit. Three to five percent of the bill is the normal range, but the margin figure is the one that decides whether it is survivable.

4 — Make the reward reachable

Work out how long a typical customer needs to reach the first reward. If the answer is more than a couple of months, nobody will get there and the program does nothing. Shorten the row, raise the rate, or pick a different mechanic — do not launch it and hope.

5 — Decide expiry and minimums now, not later

Twelve months from the last purchase is a fair expiry: it bounds what you owe and gives a lapsed customer a reason to return, without punishing anyone still shopping with you. Keep the minimum redemption small relative to your average basket, or the reward stays theoretical.

6 — Train the counter, in one sentence

Whatever your staff can say in one sentence while working is your real program. If explaining it takes a paragraph, it is too complicated and it will not be offered when the shop is busy. Write that sentence yourself rather than leaving each person to invent one.

7 — Read the first month, then change one thing

After a month you will know the join rate, how many cards are part-finished, and whether anybody has redeemed. Change one variable at a time — the rate, or the threshold, or the reward — otherwise you will never know which change did what.

Count how often the same customers return and what they spend, pick the mechanic that matches that frequency, set the give-back as a share of margin, and check the first reward is reachable within a couple of months. Launching before you know your visit frequency is the common mistake.
